4 摘要 现在越来越多的宠物成了家庭中重要的一员, 主人对他们像孩子一样的照顾和爱护 随着经济水平的不断提高以及旅游业的快速发展, 宠物主人出行的愿 望也越来越迫切, 但由于我国交通和食宿的限制, 宠物很难随同主人外出, 只能 被迫寄养 目前宠物医院 24 小时笼内寄养 的方式远远无法满足宠物主人的 需求 宠物短期寄养在线服务平台即是针对目前宠物主人安全放心的寄养需求而 提出的创业计划 宠物短期寄养在线服务平台作为联系宠物主人和寄养家庭的纽带, 推出个性化家庭寄养服务 宠物主人可以通过平台寻找到合格放心的宠物寄养家庭和看护者, 在付出比宠物店更低的费用的同时, 让宠物在主人离家时间生活的更加开心, 主人离开的也更加放心 作为交易担保的第三方, 平台将提供医疗咨询 上门急救和保险赔付等功能 在运营初期, 实施全免费的服务方式, 中期我们将实施收费模式, 平台抽取 5%-10% 的交易佣金, 并招募忠实会员提供个性化会员服务 除了寄养, 宠物主人也可以在平台寻找日间护理 家庭护理和其他的为宠物提供的特殊服务 未来我们将整合医疗资源, 为我们的会员提供更加全面完善的服务 在线寄养的商务模式突破了宠物寄养行业目前无法克服的规模限制和区域目标客群相对分散的问题 销售收入主要由服务佣金 会员费 广告刊登等部分组成, 目前国内尚无同业竞争者 平台初创计划融资 700 万 -800 万人民币, 用以满足宠物短期寄养平台未来三年的资金需要, 预计第三年收回初始投资, 毛利 润率达到 95%, 净利润率在 50% 以上 后续计划融资 1000 万人民币, 用以进入宠 物健康医疗行业, 建立完善的宠物健康管理系统, 成为宠物服务行业的领军企业 关键词 : 宠物寄养 ; 商务模式 ; 创业计划
5 Abstract More and more pets have become family members and are taken care of as the kids in house. More Chinese people are prone to travel more than before thanks to the economy and the tourism development in China. However, pets are hard to travel with the owners due to the constraints of transportation and accommodation regulations. Current service of 24hrs cage boarding in some Pet clinics can hardly meet the request of the owners. This essay is the business plan of the online platform for pets boarding that aims to provide the total solutions to boarding demands up to owners standards and requests. The online platform connects the pet owners and the boarding families, where Tailored-made boarding service and qualified family data are just a click away. The owners will feel at eased leaving their precious to the chosen family while it s possible to pay less to make their pets bouncier than the old time. The pets boarding online platform serves as the third party in the transaction and also provides the value-added services like medical consultation, first aids, insurance, open comments,and some other helps. In the early stage, all the services are free, during the maturity period, 5-10% of the commission charge will be applied.the customers can also find the person who can offer other services like dog walking, dog care during the daytime. Medical resources will also be integrated to the system in the future to ensure the full coverage of the service. The online pets boarding platform goes beyond the boundaries to pull the potential consignees together and conquers the difficulties of the physical business scale. The turnover will consist of service commission, membership fee, commercials income and others. There is no competition in China. It may requires two rounds of capital raising: Round A: 7-8 million RMB, for the operation in the first 3 years, the investment will be recouped in the 3 rd year with gross profit rate of 95% and net profit rate at

15 第一章导论 1 供应商的议价能力对企业竞争战略的影响供应商是通过其议价谈判的实力来影响企业的竞争力和盈利能力 供应商给买家提供的要素决定了他们议价能力的大小 当供应商投入的要素具有很高的价值, 在买主的产品和生产过程中占有很大比例的成本时, 那么供应商的议价能力就比较高 一般来说, 供应商若具备以下条件则具有相对强大的议价能力 : 例如供应方处于行业的垄断地位, 买方很多, 产品或原材料供不应求, 任何单一的买家都不是供方的首要客户 ; 或供方的提供要素拥有自己独特的卖点, 产品具有鲜明的特色, 使买方的转换成本过高, 无法找到合适的替代品等等 2 购买者的议价能力影响因素买方的议价能力影响力量是用压低售价和要求不断提高产品或者服务质量来实现的 通常, 当买家的总人数相对较少, 而每个买家的购买力较强, 单一买家在卖家的销售中占有相当大的比例时, 则买家具有较强的议价能力 如果卖方行业由相对大量的小企业组成, 而买方购买的基本上是一种标准化产品, 又可以同时向多个供应商购买, 这样的买家也有更大的讨价还价能力 3 潜在的新进入者的影响因素新进入者是否会威胁到旧有企业的生存和发展主要由两个方面因素构成 : 行业的进入壁垒和原有企业的反应程度 行业进入的壁垒越高, 则旧有企业面临的竞争强度就会越低 若一个行业的现有企业对于新进入者采取报复式的打击, 则新进入者预期的经济利益会更小 面临的风险也会更大 4 替代品的其他企业影响因素 如果两个不同企业生产的产品或提供的服务可以相互替换, 则这两个公司之间会存在竞争的行为 现有产品的价格和盈利能力, 会因为替代品的存在而不能提高 ; 为了维持现有的行业规模和利润, 迫使现有企业加强产品的质量和提高服务的水平来提高竞争力, 降低成本用低价吸引客户, 或开发升级产品使其具备独特的卖点等策略来取得相对的竞争优势 ; 若产品标准化严重, 买主转换成本相对较低, 则企业间竞争压力也就越大 5 同行业的竞争程度任何企业都必须面对波特的五种竞争力量可能构成的竞争威胁, 实时掌握现 5
